祥源酒店家具制造有限公司,首先是一家工厂。我们一直缺乏有合作力度的工厂,杨其美很早就把这个问题放在了我的桌面上。
我们以中间商的身份工作了一年,除了约旦客户Hakam那5000套门,在成品家具方面几乎可以说毫无收获。直到阿里巴巴中国供应商服务即将到期,我面临要不要续签的选择时,跟踪三年之久的马来西亚客人Jascha Seit的一张订单使我做出了一个决定,必须找一个家具厂合作,而且必须是酒店家具厂。
杨其美找的一家酒店家具厂对我们提出的合作模式显然不感兴趣。那家工厂叫翔盈酒店家具,展厅紧邻小范合作的腾威酒店家具,老板是山东籍的两兄弟,哥哥叫穆言刚,主管生产和后勤,弟弟主管销售。我并没有等穆言刚兄弟俩遥遥无期的最后决定,便展开了跟祥源的合作。
这要感谢王天保将祥源的销售经理卢志祥介绍给了我。卢志祥是一个专业、敬业的南方人,Jascha Seit的老板Weslie Lim毫无疑问也非常认同这一点,因为原先Weslie只打算把这个酒店的活动家具loose furniture给我们做,现在连固定家具build-in furniture也决定给我们做了。
所以祥源无疑是我今年最明智的选择。放弃定制家具,选择酒店工程配套,这也许是山河水的一个战略转折。几乎两年前小范和林强就选择了这条路。
11月17日我收到了固定家具的图纸,共31页,PDF格式。11月18日卢志祥在山河水一天,教大家如何看图纸,同时完成图纸英文注解的翻译工作。
11月19日,分别找Lisa、Lois、Michelle做了谈话,因为我非常想知道,经过昨天一天的学习,她们都有什么收获。Lisa、Michelle的回答在我意料之中,她们认为图纸太难,要想看懂图纸不是一天两天的事。Lois的回答让我有些意外,昨天一天办公室的气氛看上去非常热烈而紧张,可她认为她没有做任何事,收获甚微。也许她对自己的定位是一个拓展型人才,没有拓展在她看来就是没有收获。
团队成员的参与感是每一位团队领袖的期待。没有参与感意味着没有归属感,这说明她们都还是没有进入状态的局外人。
“怎样才能取得合作伙伴的高度信任?怎样才能提升自己在合作伙伴心目中的地位和份量?只有一个办法,你必须把自己当成经营者,你必须要从经营者的角度去思考,怎样才能得到这个订单。这样你一定会发现问题。你在什么样的情况下能够得到这张订单,在什么样的情况下将失去这张订单?你能够得到这张订单一定是有理由的,那就是竞争对手无法取代的优势和地位。把所有决定这张订单成败的因素找出来,这就是一个经营者应该考虑的问题。”
下面是针对Jascha这张订单,我方提出的问题和对方的解决方案:

Dear Jascha,
1. All the products from your drawing can be customized, our staff can be arranged to install in location. I just want to know if we send some installation master or full installation team.
2. Now the drawings only represent the size of the given room. It does not mean that each room have the same size, we need more accurate size of each room. I was wondering if you give us the CAD drawings.
3. The natural ebony veneer chosen by Party A is more expensive in China, usage of this material need higher technical requirements as well, and raises production costs relatively higher.
4. As the drawing you sent only illuminate manufacturing according to these drawings and the room plan. The necessary specification of some furniture is not available. This situation can not support accurate price. It is proposed that the representative on behalf of Party A for an interview with our designers, who will be immediately arranged to improve the drawing. Looking forward to finding out more predictable problems, to facilitate communication during the interview time.

As per our discussion, you can see as follow,
1. It would be preferable to use artificial ebony veneer.
2. Pls assume one size for all room first, detail and actual size will be measured and given to you later once we decide to buy from you.
3. Base on the drawings to quote first, any further info or specification you need for costing, pls mentioned specifically by email.
4. Installation can be 2 options: a) you send 2-3 masters to guide our people to install, b) you send full installation team, pls quote both options, tickets, accommodation and food under our account.
